Efficient material flow is essential for productive and well-organised operations. When materials don't move smoothly between processes, unnecessary handling, delays and congestion can affect productivity.

In Lean thinking, [waste (muda)](https://toyota-forklifts.co.uk/zero-muda/) refers to anything that does not add value to the customer, including unnecessary activities and processes. When looking to reduce waste, improving material flow isn't simply about moving materials faster. It's about creating a more streamlined process where materials move through an operation with fewer unnecessary steps, delays and interruptions.

Here are five ways you can improve material flow in your operation.

## **1. Optimise your warehouse layout**

The layout of your warehouse or facility plays an important role in how materials move through your operation. Poorly positioned storage, workstations and production areas can result in longer travel distances, unnecessary movement and congestion.

Assess how materials move between the various stages in your operation. Frequently handled goods could be positioned closer to where they're needed, while clearly defined routes can help make movement more straightforward.

It's also important to consider how your operation may change over time. As product ranges, volumes or processes change, your existing layout may no longer be the most efficient.

Effective [storage solutions](https://toyota-forklifts.co.uk/solutions/racking-solutions/) can help businesses make better use of available space and create storage arrangements that support the way materials move through an operation.

## **2. Reduce unnecessary handling**

Every time a material is picked up, transferred or moved, there could be an opportunity to simplify the process.

Double handling is one common example. Materials might be moved into a temporary staging area before being transported again to their final destination. While some intermediate steps are necessary, others may simply be the result of how a process has developed over time.

Consider whether materials can move directly to their next destination, or whether storage locations could be positioned closer to points of use.

Selecting the right material handling equipment for each application can also help reduce unnecessary movement, particularly where different loads, distances or environments are involved. For example, [hand pallet trucks](https://toyota-forklifts.co.uk/our-products/hand-pallet-trucks/) and [powered stackers](https://toyota-forklifts.co.uk/our-products/stackers/) can handle short-distance pallet movements, while [counterbalance](https://toyota-forklifts.co.uk/our-products/electric-counterbalanced-trucks/) or [reach trucks](https://toyota-forklifts.co.uk/our-products/reach-trucks/) are better suited to moving and storing pallets at height. In operations with repetitive, predictable movements, [automated guided vehicles (AGVs)](https://toyota-forklifts.co.uk/automated-solutions/automation-solutions/) can help transport materials between defined points without requiring manual handling.

Reducing the number of times materials are handled can save time while helping to create a smoother flow through the operation.

## **3. Match material supply to demand**

Material flow can quickly become disrupted when supplies arrive too early, too late or in the wrong quantities.

Excess materials can create congestion and require additional storage and handling, while shortages can leave production or other processes waiting for supplies.

A more coordinated approach to replenishment can help keep materials moving. This could involve establishing consistent replenishment routines, agreed stock levels or clearer communication between teams so materials are available when they're needed.

For repetitive and predictable movements, [automated solutions](https://toyota-forklifts.co.uk/automated-solutions/) can also help maintain a consistent flow between different stages of an operation. By automating suitable tasks, businesses can reduce interruptions while allowing operators to focus on activities where human input adds greater value. Automation also allows for up to a 65% reduction in cost per movement.

## **4. Make better use of your fleet**

Material flow depends heavily on the equipment used to move goods. If trucks are unavailable when required, poorly suited to the application or sitting idle for long periods, this can introduce unnecessary waiting and movement.

Making sure equipment is appropriate for the loads, distances and operating conditions involved can help support a more efficient flow.

A [fleet management system](https://toyota-forklifts.co.uk/solutions/i_site-fleet-management/) can provide greater visibility of how material handling equipment is being used. Insights into utilisation and usage patterns can help businesses understand whether equipment is being used effectively and make more informed decisions about their fleet.

The objective isn't simply to have more equipment. It's to make sure the right equipment is available where and when it is needed.

## **5. Standardise processes**

Consistent processes can help materials move through an operation more predictably. When operators use different methods for moving, storing or replenishing materials, it can lead to unnecessary movement, delays and confusion.

Establishing clear procedures for common material movements can help create a more consistent flow. This could include defined routes, standardised collection and delivery points, or agreed processes for replenishing stock and moving materials between different areas.

Training operators on these processes is also important. Everyone involved should understand where materials need to go, how they should be moved and what to do when a process changes.

By creating a standardised approach to material handling, businesses can reduce variation in day-to-day operations and help materials move more smoothly between stages.
